Job Overview

The Scrum Master is an essential facilitator for agile teams applying the Scrum methodology. Neither a traditional project manager nor a line manager, they serve the team by ensuring Scrum framework adherence, removing obstacles and fostering continuous improvement.

Unlike a project manager, the Scrum Master has no hierarchical authority over the team. Their role is servant leadership: serving the team, the Product Owner and the organisation. They act as a protective shield against external disruption and a facilitator of collective intelligence.

Key Responsibilities

Facilitate Scrum ceremonies

Run daily stand-ups (15 min daily), organise sprint planning, facilitate sprint reviews (product demos) and retrospectives (continuous improvement). Ensure ceremony quality and effectiveness.

Remove impediments

Identify and remove obstacles slowing the team: technical blockers, external dependencies, organisational issues, interpersonal conflicts. Escalate to management when necessary.

Coach the team

Guide the team towards self-organisation and autonomy. Train on agile practices, encourage collaboration, transparency and continuous improvement mindset.

Protect Scrum framework

Ensure Scrum rules are followed: time-boxes, Definition of Done, sprint goal. Shield the team from external disruption. Guarantee information transparency.

Drive continuous improvement

Track performance metrics (velocity, lead time, cycle time). Analyse issues and facilitate retrospectives to identify improvement opportunities.

Do you need a technical background to be a Scrum Master?
Not essential, but strongly recommended. Understanding technical challenges (technical debt, architecture, CI/CD) helps you support the team better and builds credibility. However, facilitation and soft skills are the priority for this servant leader role.
What is the difference between Scrum Master and Agile Coach?
A Scrum Master works at team level on the ground. An Agile Coach operates at a more strategic level: organisational transformation, manager coaching, scaled frameworks (SAFe, LeSS). Agile Coach is usually a natural progression after 5-7 years of Scrum Mastering.
How many teams can one Scrum Master manage?
Ideally, one Scrum Master per team, especially for teams starting out. With experience and mature teams, they can support 2-3 teams. Beyond that, support quality declines and the role becomes more Agile Coach-like.
Does the Scrum Master role have a future with AI?
Yes. The core of the role relies on human skills: facilitation, conflict management, coaching and emotional intelligence. AI can assist with metrics or organisation, but cannot replace the relational and contextual dimensions. The role is evolving towards more organisational coaching and agile transformation.
